Making China, Differently

For decades, China was treated as the place where the world’s designs were manufactured.

Products were conceived in New York, Milan, Copenhagen, or London, then sent here to be made. In that system, authorship lived somewhere else. China became exceptionally good at execution: speed, scale, flexibility, cost.

But that story leaves something out.

Some of the world’s deepest material knowledge and most sophisticated production ecosystems are here. What has been missing isn’t capability. It’s authorship: the ability to decide what is worth making, which capabilities deserve to be pushed further, and how they should be brought together.

That distinction has shaped how we build Hearthlys.

A City That Never Became Just a Factory Town

Jingdezhen has been making ceramics for more than a thousand years. But its history alone is not what makes it remarkable to us.

What matters is what survived.

The normal trajectory of a mature manufacturing center is familiar: craftspeople become workshops; workshops become factories; factories become increasingly automated, standardized, and optimized for scale.

Efficiency rises. Costs fall. But certain capabilities often disappear along the way: non-standard processes, small-batch experimentation, techniques dependent on individual judgment, and the willingness to spend days solving a problem that may only matter to fifty objects.

Jingdezhen developed differently.

Today, modern factories exist alongside small workshops, independent craftspeople, family practices, artists, material specialists, and highly specific trades passed from one generation to the next.

Someone may spend decades mastering a particular style of painting. Another may specialize in a certain glaze. Someone else knows exactly how gold should sit on an uneven surface, or how a particular clay body behaves at a particular thickness in the kiln.

The knowledge is distributed.

Clay can come from one specialist. A mold from another. Forming, trimming, glazing, firing, painting, relief work, and gold decoration may each involve different hands. If you want to try an unusual surface or solve an obscure technical problem, there is a good chance someone in the city has been thinking about some version of it for years.

This is what makes Jingdezhen unusual:

Specialization without full industrialization.

Specialization is normally associated with industrial scale. In Jingdezhen, much of it exists within a craft network.

The result is an ecosystem that is both deep and distributed, highly specialized and still remarkably flexible.

The structure may sound unfamiliar in the context of China, but it has parallels elsewhere.

Italy’s design economy, for example, was not built only by a handful of vertically integrated manufacturers. Behind its furniture, glass, leather, textiles, and lighting are regional networks of highly specialized workshops, suppliers, craftspeople, and manufacturers. A brand does not need to own every capability. It needs to know where the best capabilities live—and how to bring them together.

Jingdezhen has its own version of this logic. The materials and techniques are different, and so is the history, but the underlying advantage is similar: production knowledge accumulated across a place, rather than contained within a single factory.

A brand does not need to own a 500-person factory to access it. In a sense, it can call upon the knowledge of an entire city.

But only if it knows what to look for.

The Work Is in the Selection

Access to capability is not the same as knowing what to do with it.

This is where our work begins.

A conventional sourcing model is usually designed around a clear set of objectives: lower cost, reliable delivery, consistent quality.

Those things matter to us too. But they are not enough.

We ask different questions.

Where is the best capability in this ecosystem? Which techniques are worth paying more for? Which should be pushed beyond what the existing market normally asks of them? Which processes should become more controlled and repeatable—and which would lose their value if they did?

The goal is not to preserve inefficiency for its own sake. Nor is it to romanticize the handmade.

Some things should be industrialized.

If a process can become more consistent without changing what a person sees, touches, feels, or experiences over the life of the object, efficiency is valuable. There is little virtue in spending dramatically more to move something from 95 to 99 when that difference creates no meaningful value.

But other decisions define the object.

The proportion of a form. The feel of a surface. The depth of a glaze. The placement of a gold detail. The weight in your hand. The slight tension between regularity and variation.

These are places where efficiency can become the wrong objective.

A particular detail may lower the yield. A surface may require another firing. A difficult form may mean more pieces never leave Jingdezhen.

Sometimes the correct answer is to simplify.
Sometimes the correct answer is to accept the loss.

Because the difficult part may be the reason the object is recognizable at all.

Over time, one of the most important things a company can learn is not simply how to make something well, but where to insist.

Where do we refuse to compromise?

That is more than quality control. It is manufacturing judgment. And accumulated over years, that judgment becomes an invisible asset of the company.

From Capability to Authorship

This is why I do not think of Hearthlys as simply bringing “good things from China” to America.

China already knows how to make good things.

The more interesting question is what happens when capabilities that have spent decades responding to one set of market incentives are given a different objective.

Instead of asking:

How cheaply and quickly can this be made to an acceptable standard?

We can ask:

How far is this capability worth pushing?

A technique considered inefficient in one market may become a premium capability in another. A specialist whose knowledge has been valued as a small step in someone else’s supply chain can become central to what makes an object distinctive.

We do not need every workshop in China to change. We do not need to wait for an entire market to develop a different design culture.

We need to find a small number of exceptional capabilities and exceptional people, give them the right problems to solve, and connect their knowledge to a market that can value the result.

Our role is to select, combine, and direct.

In Jingdezhen, that may mean bringing together modern production where consistency matters, specialized craft where human judgment matters, and design decisions made for the way people live today.

The result is not simply a better version of a commodity.

The ambition is to turn manufacturing intelligence into design and brand capital.

Why Jingdezhen Is Only the Beginning

There is a reason this idea feels larger to me than ceramics.

For decades, China built extraordinary depth in making things. Some of that capability lives in enormous factories. But some of the most interesting knowledge still lives elsewhere: in regional clusters, specialist workshops, families, engineers, craftspeople, and people who have become unusually good at one very specific thing.

Much of that knowledge has never had authorship.

It has been a component in someone else’s product, a line in someone else’s supply chain, hidden behind someone else’s logo.

Perhaps the next chapter of Made in China is not simply about making more—or even making better.

Perhaps it is about deciding what deserves to be made, finding the capabilities that can make it possible, and giving those capabilities direction, context, and a name.

Jingdezhen is where we are beginning.

But the question I keep coming back to is:
How many other Jingdezhens are there?
